Previously we brought the GT-86 gearbox away for some maintenance work. Or at least, this is what we thought would be the case: yearly revision of synchros caused by occassionally wrong driver input. But we were wrong... so wrong.

    For those who are going to ask for names of who rebuilt the transmission... that’s not why the boys shot this video. It’s so they can share the journey on this rebuild with you all and likewise so that we all can learn about these issues together. Of course I will be following up with requests for compensation, I will update you all how that goes but We will NOT flame the shop that may have made a mistake here. Hopefully you guys respect that as well in the comments.

    @eifel_brz that’s a good shout out, they’ve said they’re going to get the second hand replacement looked over before putting it in the car anyway so chucking in a few improved/updated parts to aid reliability would be easy to do in the process.

    Exactly... 🤘At same time i would like to recommend using 1quart/1litre of redline shockproof lightweight oil in the mix for the transmission... Really works well in subaru transmission

    @Dodge Even if that was one of them, my shambolic experiences was a good few years ago, so possibly not representative of activities today at all. I had several similar protracted experiences with other ‘Best in the business’ places and decided it was too much trouble for me after that. I just don’t have spare days and days of time to sit in waiting areas. (Nor do I possess the skills or inclination to work on my own cars) I do look back fondly upon my time with my modified cars, as once they were all sorted, that cars themselves were epic! In recent years, I’v spent way too much money, buying cars that are good enough for me, right out of the box. Have you had similar issues then?

    This "small mistake, huge consequences" makes me remember the accident where a technician decided to use "similar" sized bolts instead of the specified one when replacing the windshields of an airliner which resulted in the co-pilot got sucked out of the cockpit because the windshield suddenly came off mid-flight. Luckily the copilot didn't get sucked out completely and able to survive.

    Flatirons Tuning (somewhat big name for SCCA rally cars, PPIHC) had published a manual transmission “syncro magic “ fluid formula that works wonders on Subi and Toyota boxes in my experience ... highly recommend!! basically in US standard measure: 2 qt Redline synthetic MT-90, 1qt BG syncro shift, and then standard mt-90 to levels, assumed good for upto GL-4 standards

    I used to work for a toyota dealership in france and have rebuilt a lot of gearboxes for many different reasons. Once, the screw retaining the spring and ball on the selector fork shaft had fallen out (on a landcruiser) and it was definitely a factory assembly error. I used to replace alot of synchros and gears also... But i don't agree with the sealant thickness beeing a major concern on the internal clearance of components. The sealant gasket gets squeezed out completely where the surfaces meet.

    Aby dont you put BMW E46 330d gearbox with an adapter? It's known as almost unbrakeable. A lot od people use it in amateur (event a couple proffesional) drift cars 😁

    I had mine same issue. 4th gear grind, when I drain fluid I found the ball bearing on drain plug magnet. Issue developed very fast on track between 2 sessions. Fluid was changed the day before. Not sure what caused it.

    Give me an automatic gear-box please... check out the new GR Supra Hot Version video, those ZF automatics are awesome, they shift SO quickly and will NEVER wreck themselves. Manual gearboxes simply aren't worth it, and they are a COMPLETE NO NO if you are operating a rental.

    looks like Germany is lacking some serious talent in the craftsmanship arena. Same here in Spain and in my motherland UK judging by all the calls I get to get back into the trade, lots of cowboy traders up and about. Thanks for sharing the details and going to the lengths of explaining all the damage, very interesting video, lovin this channel. SOOOO happy ring-tractor engine is in expert hands. George is super smart, wish I had him in my team back in my rally years with JRM.

    Those Toyota gearboxes are so cheap: on the other hand BMW charges $4800 for a simple clutch & dual-mass flywheel replacements in Canada (the flywheel is so precisely engineered that it cannot be machined, but must be replaced together with the clutch, with BMW laughing all the way to the bank). And that's for an entry-level Non-M BMW car, so I am pretty sure they will charge Ferrari prices to replace those parts in the new M3/M4. They severely neutered the power in those cars because their gearbox/clutch are so frail, so I see lots of profit for BMW in the near future by blaming "operator error", because I am sure BMW will not open-up their gearboxes and/or clutches and spend countless hours to examine if this is parts/manufacturing defect.

    Anyway.. i dont think there is paper gasket or metal gasket used in between the gearbox housing from factory? I believe there is original gasket maker/rtv sealant specified by factory service manual... But i can tell it definately wasnt in red or bright orange colour... Most likely it is grey threebond or 3m sealant fit for factory service requirement...

    Also GT86 has poorly designed clutch release bearing, basically it becomes a throwout bearing when its service life nearly comes to an end, then it damags the transmission and burns the clutch (when changing gears, in traffic jam, parking, etc). Although Toyota/Subaru should have slightly revised the design of the clutch release bearing for the facelift model, it seems better to use some aftermarket one which the bearing doesn't throwout when it comes bad, unless money shifts has a higher probability than a throwout bearing lol

    Those keys arew used to push the synchro against the gear. With 2 of them not present, you can only put a fraction of the force against them, and those 2 gears wouldn't have worked properly since the last rebuild. Nobody noticed?

    It was me. I broke the gears. I was like 'I'm Tier One Media, I don't have time for this shit!' And just threw it all together and got the hell out of there! Tier One Baby! Gave @RobertMichell an invoice for €3200 or $5000 cause I also don't do money conversions, and left to go convince some golf buddies to buy F8 Tributo's with 10 years out of date tech!

    Yes i had 'spare' parts like screws and stuff too, but i was just building a ikea chair. It is very interesting to see what damage can happen if some small mechanical parts are missing.

    I've seen a couple of cases where people aggressively shifted these cars and managed to overextend the 3-4 shift sleeve allowing some of the balls and springs to shoot out and end up in the bottom of the transmission. However if you guys didn't see them when you drained the oil its probable they were lost during assembly. Also these boxes never used paper gaskets, the service manual calls for "seal packing 1281" which is Toyota's orange liquid gasket maker. I know you mentioned that you don't have the time to do this yourselves but if you ever need to, this is a guide I've used personally when rebuilding my own 86 transmission that helped me a lot.

    Just had my diff rebuilt with new bearings (allegedly) by a transmission 'specialist'. It lasted 2 weeks before whining again, worse than before! Now the guy won't reply to messages or answer calls from me. Pissed off! 🤬

    It may be too much of a hassle, but I have just looked on biggest Polish auction portal, "allegro" and there are GT86 manual boxes ranging from 100 to 500€, nowhere near the prices you mentioned. No idea what the shipping costs to Germany could be, this might kill the profitability, but nevertheless this may be an option worth checking out.

    Not sure if my comments gets seen, but to add to that (and if you haven't pulled the trigger on a german located transmission) - I've seen Sreten from M539 Restorations (I think I've seen him on your channel with Project Dubai) source many of his parts from Poland as it is cheaper, so I don't think it would be such a big deal.

    One of my main problems with gearbox rebuilds is that you can't check the quality of work, and if the shop is unethical, you get a cat in the bag.

    Sorry, I can't help you -my GT86 is automatic. It's the better gearbox for a daily driven car and ( in my oppinion) even for track use.

    @Misha Charoudin I trust you. definitely looks like they screwed up the install. IDK why places insist on not using factory parts. I guess it's easier/faster to just put silicone/rtv on than wait for a gasket to show up.

    This brings up great points for DIYers: 1. Don't try to be cheap and replace gaskets with liquid gasket unless you understand the purpose of the gasket and the effects that a thickness change would have. e.g., if you cannot explain why they chose the gasket over RTV, then you need to just buy an OEM gasket. 2. For builds, it is an extremely good idea to have labeled baggies that you put the items into. ESPECIALLY innocuous items like tiny ball and springs. If you get past a certain point and you have items left over, you fucked up and you need to go back. 3. USE A MANUAL. Don't try to do everything based on how you took everything apart. Not only does it tell you what goes where, it also gives you torque values.

    For a business like Apex, this is probably more than just expensive and annoying - has a safety aspect to it as well. Not as big a risk as a failed brake or suspension component, but a catastrophic gearbox failure can still result in an accident...

    Another example of how "durable" Japanese cars are why you don't see them on tracks much unless they're heavily modified with aftermarket parts. Fragile is the word.

    Would a CAE or similar style shifter help with mis-shifts and reduce the amount of gearbox changes/rebuilds? It probably wouldn’t complete stop a money shift but maybe reduce it’s chance

    Misha, if I may aid your polite English choice of words in the presence of a polite Englishman: “Dealer’s Wall of Shame”, or, “Dealer’s Wall of Mechanics’ Shame”. (It occurs worldwide; human nature. Devil on one shoulder, angel on the other shoulder. AK-47 variants need a tiny little spring replacement before breakage, somewhere in the 20k-50k rounds of ammo usage range, which depends who manufactured it. Same standard of maintenance occurs in the North American trucking industry; replace parts before they break or cause damage elsewhere.)

    @Misha Charoudin True. Have you upgraded the shifter bushings and the gearbox return springs? I've got an 86 and it makes a big difference to the shift precision.

    I got my car with a manual conversion already carried out and it spat it's clutch fork off fairly quickly. Took it off to investigate it and found the carrier totally missing off the nose so it had been assembled with the throw out bearing just being held in place by just the fork.

    At least it didn't grenade during a rental session. I have a feeling that's one of Robert's main nightmare scenario's regarding Apex - that a car breaks due to mechanical failure but everything points to driver fault. To many company owners would start with the question, who can we charge for this instead of "lets look into this carefully and see what caused it". It is so good to see someone showing how a fair company should handle things Robert, it is much appreciated.

    An important part that I believe wasn't mentioned with making the damaged box work again is the need for inspection. All bearings and their location, gears themselves, shafts... any signs of wear, warp, cracks... Not just the obvious damage shown in the video but the slightest issue out of spec or there is a noticeable risk of upcoming failures. And this takes a huge amount of time, access to factory specifications and specialised equipment. So yea, starting from a "known good" is a more reasonable option. Or if Toyota has a "rebuilt" program where you get a factory rebuilt from them and return your box in exchange.

    That's nearer to my expectations about the quality of the GT86 factory gearbox. I have now about 125.000 km on my GT86, more than 50.000 of it with compressor (at least 290 hp/340 Nm). Gearbox is just fine, the only weak point is the clutch (yes, I've tried the Sachs competition with organic plates, but that lasted not much longer than the factory clutch, because it doesn't like stop and go traffic).

    I wonder why you did not do this kind of videos the years before? It's very interesting to see what gets damaged and how to repair and perhaps reinforce these parts to work on the ring.

    One reason is clearly stated earlier, time. Retiring the Taxi program have reduced the workload for most of the staff.

    PR hat on this morning re the company that did this.... Fail = Hide at first, then when it becomes common knowledge later..... “We didn’t do this, how dare you! You can’t prove a thing! We will sue you” Win = This week, before the internet goes to work..... “We are horrified this has happened! This was the work of one rogue employee, who is no longer working here. We are committed to rectifying this issue and supporting Apex/Robert fully in future. We have given them a new gearbox and plan collaborations in future” Let’s see what they do. I’d be wanting to turn this disaster into a positive if possible.

    I have to agree, sometime attempt to save 1 bucks or 1 minute just utterly backfire in your face.

    It is like the quality of the i30N gearbox, with the 5/6th gear stucking and in worst cases other gears too. There is a fix for Hyundai, but user feedback tells it comes back after a few 1000km, so it is not really a fix. Thats what happens, when a manufacturer puts a product too early on the mass market or the quality control is not high enough.

    Penny pinchers - save a penny on a million parts and save the company 10k. recalling a million cars is probably around a billion. For some reason companies prefer to save that 10k.

    It's sort of a meme that a mechanic will always have some screws and bolts leftover after the job, and the machinery will actually run the same if not better. Not in this case, tho. ;-)

    Misshifting is one thing (I mean, I still brush teeth every once in a while after 30+ years of driving manuals), but this really something else. I was starting to think Toyota had forgotten how to build gearboxes, lol.

    It's exactly that. Don't do it too often, don't hulksmash the gears into place, and there will be no real problem. Some shavings will end up in the oil, but if regular maintainance is observed, there will still be no problem.

    @CME manual cars are made to withstand some bad use of the gearbox, not abused. Doesn’t make a lot of damage if you grind the gears once in a while.

    How bad is grinding the gears? I did it in my car a couple of times when i was shifting fast and released the clutch prematurely. Some people say you can only do it 3-4 times and the gearbox is destroyed, others say it's fine and won't kill the transmission if you don't fuck up often.

    Let's hope my gearbox does not need a rebuild :-) It certainly is annoying that you can't shift from 1st to 2nd at 6°C in the morning....

    8:15 Exactly what i was wondering about when ever you guys said that it needs another gearbox service. Was hard to belive that the gearbox of the gt86 makes so much trouble when there are many others running these cars with next to no issues with thier gearboxes.
